Places ยท Site relocation

From Germany to Italy, Portugal or LATAM

Site analysis, build-up, team โ€” end-to-end support.

Whether production relocation, shared-service build-up or nearshoring an entire function: I run the full path โ€” from the first business-case check to stable productivity at the new site. In five languages and with corporate experience in plant build-ups.

What you get

I am not just on site for a single visit. I accompany the whole journey covering feasibility, site selection, partner network, legal/administrative framework, team build-up and change management. And I stay until the new site is running.

  • Strategic site analysis and business-case assessment
  • Authorities, funding, local partners and on-site networks
  • Build-up of the local team: recruiting, onboarding, retention
  • Managed transition from old โ†’ new site
  • Change management and stakeholder communication in Germany and the target country

Concrete services

What the mandate includes

Every relocation is different. But these modules can be combined sensibly in almost every project:

Site analysis & business case

Comparison of labor costs, talent availability, labor law, tax environment, infrastructure, travel and logistics costs. Based on data, not gut feeling.

Authorities & funding

Connection to economic development agencies, chambers of commerce, customs and local authorities. I know the contacts in Bavaria, Northern Italy, Portugal and Costa Rica โ€” and which questions to ask.

Local partner network

Tax advisors, lawyers, recruiters, facility providers, translators and works councils: I bring proven contacts or build a suitable network on the ground.

Recruiting & team build-up

Local hiring strategy, sourcing, interviews, employer attractiveness, onboarding and a retention plan for the first 12 months. I speak the language of candidates and hiring managers.

Project & process steering

Economic steering, status reporting, milestone planning, risk management and escalation paths. Transparency for German leadership and local management.

Transition & stabilization

Knowledge transfer, takeover of existing processes, parallel operation, go-live and a stabilization phase until the new site runs autonomously.

Process

How a site relocation works in practice

A nearshoring or relocation project usually takes 6โ€“18 months. These phases are typical:

  1. 01

    Feasibility & target definition

We define what should be relocated, which competencies and costs matter, and what success criteria apply. Result: an initial business case and a possible target corridor.

  2. 02

    Site scouting & shortlist

Analysis of 2โ€“4 target regions regarding talent potential, costs, law, infrastructure and political stability. On-site or hybrid workshops with the local network.

  3. 03

    Setup & approvals

Company formation / branch, tax advisor, labor law, funding applications, bank account, office / production space. Clear checklists and a responsible partner per topic.

  4. 04

    Recruiting & onboarding

Build the core team, then scale. Local employer brand, job portals, headhunters, universities, referrals and a structured onboarding program.

  5. 05

    Go-live & parallel operation

Takeover of first processes or production lines, continuous optimization, daily business in the target country, close feedback loop with Germany.

  6. 06

    Stabilization & handover

The site becomes autonomously leadable. Local leadership is established, KPIs work, lessons learned are documented โ€” and I hand over the project cleanly.

I develop the hiring strategy, conduct interviews, accompany onboarding and ensure a retention strategy for the first 12 months. Language and culture are central success factors.
Projects are often billed with a monthly day rate or a combined fixed and success fee. After the initial conversation you receive a transparent mandate calculation.
